Cause 1: Your site never answers the actual question
ChatGPT recommends businesses when it can find pages that directly answer questions like "who is a good emergency plumber near Stone Oak?" Most local sites answer nothing — they say "Quality Service Since 1998" and list a phone number.
Five-minute check: Open your homepage and service pages. Ask: does any page contain a complete, plain-English answer to a question a customer would type into ChatGPT? If your content is slogans and stock phrases, the answer is no.
The fix: Rewrite service pages so each one answers a specific question in the first 100 words — what you do, where, for whom, at what price range, and why. Cause 2: Missing or wrong schema markup
Schema is structured data that tells AI systems exactly what your business is — name, address, hours, services, service area. Without it, engines have to guess. With it, you get cited more: FAQ-schema content is cited about 3x more often in Google AI Overviews (iQDigital, 2026).
Five-minute check: Paste your homepage URL into Google's Rich Results Test (search.google.com/test/rich-results). If it finds no LocalBusiness or FAQPage markup, or throws errors, you have this problem.
The fix: Add LocalBusiness schema with your exact name, address, and phone — matching your Google Business Profile character for character — plus FAQPage schema on any page that answers questions. Cause 3: You're not in the Bing index
This is the one almost nobody checks. When ChatGPT grounds its answers in live search, it runs against the Bing index — not Google. If Bing has not indexed your site, ChatGPT literally cannot cite you, no matter how good your Google rankings are.
Five-minute check: Go to Bing and search site:yourdomain.com. If zero pages come back, or only your homepage, ChatGPT has nothing to work with.
The fix: Set up Bing Webmaster Tools (free), submit your sitemap, and use its URL Submission tool for key pages. Verification takes minutes. This single fix has an outsized effect because it is a hard gate — not indexed in Bing means not citable by ChatGPT's search-grounded answers. Once Bing indexes you, that gate is open.
Cause 4: No third-party corroboration
AI engines are trained to distrust businesses that only talk about themselves. 71.7% of ChatGPT citations come from pages with organic search presence (GrowingAI, 2026) — and that presence is built on directories, reviews, and mentions on sites you do not own.
Five-minute check: Ask ChatGPT: "What do you know about [your business name] in San Antonio?" If it comes back vague or empty, then Google your business name in quotes. Cause 5: Your robots.txt blocks AI crawlers
Some websites — often on the advice of a well-meaning developer — block AI crawlers like GPTBot, ClaudeBot, and PerplexityBot in robots.txt. That tells the engines: do not read this site. Then the owner wonders why AI never mentions them.
Five-minute check: Visit yourdomain.com/robots.txt. Look for a line like User-agent: GPTBot followed by Disallow: /. Also check for a blanket User-agent: * with Disallow: /. Either one shuts the door.
The fix: Remove the disallow rules for AI crawlers (or the blanket block) and republish robots.txt so crawlers can read your site on their next pass. If your site is behind a firewall or bot-protection service, confirm it is not silently blocking these user agents too — that block will not show in robots.txt but has the same effect.
